Million Dollar Author doubled in revenue and scaled from 6 to 32 people in 18 months. Growth broke everything. They had 15,000 tasks in ClickUp, with 100+ tasks per project across 150 active books. Critical signals got buried in Slack noise, deliverables got dropped, and Steve — the founder — was getting pulled into client fires every week. They were driving 100 miles an hour toward a wall, and they knew it.
What we built
We built a custom book production operating system modeled as a factory — not a project management tool. Instead of checking off tasks, each book flows through defined stages with automatic handoffs between roles. Each team member has a role-specific "inbox" that shows exactly what's ready for them, filtered from all the noise. Steve had already done the hard work of mapping his process; we turned that map into a living, working system.
What happened next
The new system eliminated the administrative overhead that was eating the team alive. CSM capacity freed up by 30-40%, which Steve reinvested into higher-touch client service instead of stuffing more clients in. "Pinch points" — the feature they'd built to track client friction — went from dozens per week to almost none. Steve stopped being pulled into client fires; for the last 2.5 months before the interview, he'd been dragged into "almost zero" client escalations. The foundation is now in place to scale well past 150 active books.
