The Problem

Where Pleiades Consultancy was stuck

Matt had already built Pleiades Consultancy into a lead-gen agency on Upwork — the core service was working. The risk wasn't a broken business, it was a commoditizable one. If he ran Pleiades on the same stack as every other Upwork lead-gen agency, there was nothing to stop someone from undercutting him. He'd also worked with other ops and automation agencies who tried to stuff him into a generic mold — generic service, generic template, a few Zapier flows — and it didn't fit. He wanted ops thinking, not a template library, and he wanted to get ahead of problems before they broke things.

The Solution

What we built

We started with the company brain and mapped Pleiades end-to-end, so the operational system got built for Matt's business — not for someone else's. Then we built him a custom Upwork automation from scratch. Not a point solution. A proprietary engine he could defend. As Pleiades grew, Steven and the rest of the team picked up the work with the same level of expertise Ryan had in the original build, so nothing degraded when Matt wasn't talking to the founders directly. Every new automation gets a "are you actually using this?" audit — because building unused features is just expensive decoration.

The Results

What happened next

Matt has spent over a year operating on a system no competitor can replicate. He's never had to worry about his service being commoditized, because the Upwork automation is genuinely proprietary — and the team that built it is the team that maintains it. The approach itself is what he keeps coming back for: we zero in on the tasks taking up the most time and operational intensity, not on whatever feels automation-shaped. When features stop getting used, we pull them. Matt gets to take preemptive action on ops instead of waiting for something to break.

“Their approach is unique in the sense that they aren't trying to operationalize an agency broadly. They're trying to operationalize agencies specifically — they aren't trying to fit you into a mold they created themselves. They're trying to make a mold for you.”
